FOCUS: Food Retail: top five have 30% share
Japan’s food retail sector is worth ¥55.8 trillion and is undergoing fast consolidation. National chains are finally displacing regional operators through M&A and organic expansion – already, the top five food retailers control 29.5% of the market. Private label is eroding national brand share as inflation bites, supermarkets are expanding pre-cooked, ready-to-eat options to replace fresh foods, and a food access crisis in depopulating rural communities looms large for some.
AI shopping agents evolving fast
LINE, Yahoo, Rakuten, and Amazon are all pushing AI agents that do far more than recommend products – new AI services now manage the full purchase journey from discovery to re-order. The rapid shift to fully developed AI services suggests a significant change in how many consumers will shop online within the next year.
Editorial: Retail = M&A
Descente drives profit growth for Itochu, more M&A to come
Itochu Shoji’s textiles division posted record core profit in FY2025, as a decade of proactive brand management finally delivered across the portfolio – and at Descente above all. But net profit targets for FY2026 will require further M&A.
United Arrows reborn as Tabaya HD, aims for ¥300 billion
United Arrows becomes Tabaya Holdings in October as it targets ¥300 billion by 2032 through M&A and lifestyle diversification beyond the core fashion business.
Seven & I talks America, but Japan needs help too
Seven & I laid out an ambitious and overdue structural overhaul of its North American convenience store operations recently, but the domestic business faces mounting pressures of its own due to declining footfall. Japan’s once top retailer no longer looks so strong.
More inflation pressure on households
Until just a few weeks ago, certain politicians were clearly clueless about what the Straits of Hormuz blockage meant for inflation, and while some see profit in a crisis, Japanese households are bracing for further inflation in food prices.
Parco drives growth for J Front
Both Parco and Daimaru-Matsuzakaya managed to improve on the year before, but Parco did better than the department stores, delivering record results across seven buildings with plans for more investment going forward.
Another record profit for Isetan-Mitsukoshi
Not everyone at Isetan-Mitsukoshi was on board with plans developed a decade ago to focus largely on wealthy customers, but today, that strategy has paid off, with high-spending customers offsetting the drop in tourist sales and providing traction for future growth.
Lawson debuts small supermarket and micro chains
The convenience store sector is highly saturated with fewer feasible new locations to exploit. At the same time, demand for more price-value driven retailing is soaring and competition from small format supermarkets growing. Lawson is joining the fray through a new supermarket chain to replace Lawson 100 and a new office-space store.
Jade plans ¥10bn M&A a year
Jade Group has struggled to expand through organic growth based on its core Locondo online mall, so instead, it is turning itself into an M&A-driven business.
Zozo: Beyond fashion and more AI
Zozo delivered record results in FY2025 as active customers hit 13.17 million, but falling average prices reflect bargain hunting and cheaper items sought by new younger shoppers. The company has unveiled an ambitious 2030 plan targeting ¥90 billion EBITA, on the back of category expansion and AI-driven personalisation.
Data: Shopping malls up 4.3%, department stores 5.2%
